The short answer

Hobgoblins are a tactical PF2e ancestry from Player Core 2 with Constitution and Intelligence boosts, 8 ancestry Hit Points, darkvision, 25-foot Speed, and a Wisdom flaw. Choose Smokeworker, Elfbane, Warmarch, Warrenbred, Shortshanks, or Runtboss Hobgoblin for the campaign, then use feats such as Remorseless Lash, Alchemical Scholar, Agonizing Rebuke, Squad Tactics, and Rallying Cry to support a coordinated martial, alchemical, Intimidation, or exploration role.

Introduction

Three Hobgoblin adventurers coordinate defense, archery, and alchemy at a rain-soaked mountain-road barricade.

Hobgoblins are the disciplined goblinoid ancestry: tough, tactical, organized, intimidating, and deeply shaped by military culture. Player Core 2 gives them Constitution, Intelligence, 8 ancestry HP, darkvision, and ancestry feats that reward alchemy, formation play, Intimidation, ambush readiness, mounted intimidation, and grim battlefield endurance.

The easy mistake is building a hobgoblin like a generic tough person with gray skin. The better version has a plan. Are you the shield-line Fighter, the formula-driven Alchemist, the ruthless Rogue, the drilled Commander, or the Investigator who treats every dungeon like a hostile logistics problem?

Rating Key

  • ● Excellent default choice.
  • ● Strong choice in many builds.
  • ● Good only for specific builds or campaigns.
  • ● Usually avoid unless the concept demands it.

Hobgoblin Snapshot

TraitWhy It Matters
Constitution, Intelligence, free boost ●Great for durable tacticians, alchemists, investigators, inventors, and martial characters with skill pressure.
Wisdom flaw ●Hurts Perception and Will, which are both important in PF2e.
8 ancestry HP ●Solid durability before class HP and Constitution.
Medium size ●Normal equipment, mounts, reach, and battlefield positioning.
25-foot Speed ●Standard movement; no downside.
Darkvision ●Excellent exploration tool from level 1.
Hobgoblin feat list ●Strong if you use alchemy, Intimidation, formations, readiness, or support. Less exciting for pure spellcasters.
Uncommon rarity ●Ask the GM early, especially outside Oprak, Kaoling, or goblinoid-heavy campaigns.

Core Traits and Build Impact

Player Core 2 hobgoblins get Constitution, Intelligence, and a free boost, with a Wisdom flaw. That stat line immediately suggests Alchemist, Investigator, Inventor, Fighter, Commander, Guardian, Rogue, and tactical Ranger builds.

The Wisdom flaw matters. You are not fragile, but your baseline Perception and Will saves need attention. That means you should not ignore Wisdom forever unless your class covers the gap. A disciplined hobgoblin who fails every fear effect is not disciplined; they are just aggressively available for consequences.

Darkvision is a major practical benefit. It improves dungeon scouting, night watches, stealth approaches, and ambush scenes. Pair it with Stealth, Survival, and combat movement if you want the ancestry to matter outside your character portrait.

Monster Core reinforces the tactical read: hobgoblin soldiers fight with shields and formations, archers use precise ranged pressure, and generals open fights with battlefield commands and Intimidation. That does not mean every hobgoblin PC must be a loyal soldier. It does mean the ancestry has unusually clear guidance for party tactics.

Heritage Rankings

HeritageBest For
Smokeworker Hobgoblin ●Alchemy, fire resistance, smoke tactics, battlefield engineers
Elfbane Hobgoblin ●Magic-heavy campaigns, anti-arcane stories, defensive martials
Warmarch Hobgoblin ●Hexcrawls, military travel, mercenary campaigns
Warrenbred Hobgoblin ●Underground campaigns, Squeeze scenes, hidden/concealed enemies
Shortshanks Hobgoblin ●Mounted builds and climb-heavy campaigns
Runtboss Hobgoblin ●Goblin-heavy parties, Oprak stories, social hierarchy campaigns

Smokeworker Hobgoblin ●

Smokeworker gives scaling fire resistance and makes smoke-based concealment much easier for you to fight through. This is the best general heritage because fire and concealment both show up often enough to matter, and the theme connects cleanly to hobgoblin engineering and alchemy.

It is especially good on Alchemists, Inventors, bomb users, fire-resistant frontliners, and parties that use alchemical items. If your GM likes smoke, fire, burning buildings, battlefield cover, or hazard-heavy maps, this heritage graduates from good to quietly obnoxious.

Elfbane Hobgoblin ●

Elfbane gives a reaction bonus against a magical effect, with a stronger bonus against arcane effects. That is excellent when enemy casters, magical hazards, arcane ruins, or remaster spell pressure appear often.

The catch is simple: if the campaign is mostly mundane soldiers, beasts, and traps, Elfbane can sit unused for long stretches. In a magic-heavy game, though, it is one of the ancestry's cleanest defensive tools. Pair it with spell defenses, conditions in combat, and classes that already stand near danger.

Warmarch Hobgoblin ●

Warmarch supports wilderness subsistence and longer Hustle exploration. That is not flashy, but it is a real campaign tool in travel-heavy games, military campaigns, and wilderness arcs where food, marching pace, fatigue, and distance matter.

Use it with Survival, Ranger, Commander, Fighter, and GM travel planning. Skip it if the whole campaign teleports from fight room to fight room like the world is a series of aggressively decorated elevators.

Warrenbred Hobgoblin ●

Warrenbred improves underground fighting against concealed or hidden targets and makes Squeeze more reliable. That is very strong in cave, sewer, mine, tunnel, and dungeon-heavy campaigns.

This heritage is better than it looks because hidden and concealed enemies are not rare in PF2e. It pairs well with detection and senses, Acrobatics, Stealth, and monster tactics.

Shortshanks Hobgoblin ●

Shortshanks gives Ride and prevents you from becoming off-guard while you Climb. That is useful, but narrower than Smokeworker or Elfbane. It shines in mount-friendly games, vertical dungeons, cliff fights, siege maps, and campaigns where the GM actually uses climbing as pressure.

Look at companions and familiars, movement actions, and mounted combat plans before choosing it. If you are never riding or climbing, this is just a squat paragraph with confidence.

Runtboss Hobgoblin ●

Runtboss gives Group Coercion and improves Coerce results against goblins. That is great in the right campaign and almost invisible in the wrong one. If the party includes goblins, works around Oprak, deals with goblinoid factions, or expects coercive social play, it has a purpose.

For most dungeon crawls, Intimidation is better served by Remorseless Lash and Agonizing Rebuke. Runtboss is a story-first heritage with mechanics attached, not a universal optimization pick.

Ancestry Feat Rankings

Level 1 Feats

FeatBest Users
Remorseless Lash ●Melee Intimidation builds
Alchemical Scholar ●Alchemists, Inventors, Crafting builds
Hobgoblin Lore ●Any build needing Athletics, Crafting, and Lore
Sneaky ●Scouts, Rogues, Rangers, ambushers
Cantorian Reinforcement ●Poison and disease-heavy campaigns
Stone Face ●Anti-fear and anti-Demoralize builds
Hobgoblin Weapon Familiarity ●Specific bow, glaive, longsword, or hobgoblin weapon builds
Leech-Clip ●Flail control builds
Vigorous Health ●Anti-drained campaigns and undead-heavy stories

Remorseless Lash. This is the best aggressive hobgoblin feat if you are in melee and using Intimidation. Keeping a frightened enemy from dropping below frightened 1 until your next turn lets the whole party keep benefiting. It is nasty, efficient, and very on-brand.

Alchemical Scholar. You gain Alchemical Crafting, or another 1st-level Crafting skill feat if you would already gain it, plus formula support. This is excellent for Alchemists, Inventors, Crafting specialists, Smokeworker builds, and parties that respect consumables.

Hobgoblin Lore. Athletics, Crafting, and Hobgoblin Lore is a clean, practical package. It is not flashy, but it supports the ancestry's two biggest identities: battlefield discipline and useful tools.

Sneaky. This improves Sneak movement and helps you stay unnoticed across multiple Sneak actions. It is strong for Rogues, Rangers, scouts, and ambush characters. Darkvision makes it better.

Cantorian Reinforcement. Improving successful saves against disease and poison to critical successes is excellent in campaigns with venomous monsters, polluted ruins, undead rot, jungle travel, or hostile alchemy. If those threats rarely appear, it drops.

Stone Face. A bonus against fear effects and stronger Will DC against Intimidation actions is good defensive texture. It is best when enemy Demoralize, fear magic, and social menace are common.

Hobgoblin Weapon Familiarity. This gives access and familiarity with hobgoblin weapons and several classic military weapons, including bows, glaives, and longswords. Take it for a weapon plan, not because the word "weapon" made your Fighter blink.

Leech-Clip. A two-action flail Strike that can apply a Speed penalty. It is useful when slowing a target is more important than raw damage, but it asks for the right weapon group and a specific combat plan.

Vigorous Health. A flat check to avoid drained is powerful when drained appears. In many campaigns, it is too narrow to beat Remorseless Lash, Alchemical Scholar, or Sneaky.

Level 5 Feats

FeatBest Users
Agonizing Rebuke ●Demoralize builds
Recognize Ambush ●Weapon users who value first-round tempo
Expert Drill Sergeant ●Exploration leaders and skill-heavy parties
Runtsage ●Goblin ancestry feat access

Agonizing Rebuke. This is the payoff for Demoralize. A frightened enemy takes ongoing mental damage at the start of its turns while the effect remains relevant. The damage scales with Intimidation proficiency, which means the feat rewards actual skill investment.

The combination of Demoralize, Remorseless Lash, and Agonizing Rebuke is the classic hobgoblin intimidation engine. It is not subtle. It is a boot with a spreadsheet.

Recognize Ambush. Drawing a weapon as a free action when you roll initiative is simple and useful. It supports combat basics, shield users, archers, dual-weapon characters, and anyone tired of spending the first turn assembling themselves like battlefield furniture.

Expert Drill Sergeant. Improves Follow the Expert bonuses while exploring. This is good in parties that use exploration mode seriously, especially with Athletics, Crafting, Survival, and Stealth.

Runtsage. Adopted Ancestry for goblin plus a 1st-level goblin ancestry feat can be flavorful and useful, especially if you want Goblin tools. Mechanically, it is best when the selected goblin feat is central to the build.

Level 9 Feats

FeatBest Users
Squad Tactics ●Melee parties and reach builds
Cantorian Rejuvenation ●Frontliners and durable tacticians
Fell Rider ●Mounted Intimidation builds
Pride in Arms ●Constitution-heavy support builds

Squad Tactics. If an enemy is within reach of you and at least two allies, it is off-guard to you. This is excellent in melee-heavy parties and gets better with reach weapons, summons, animal companions, and disciplined positioning.

This is one of the feats that makes hobgoblin feel different at the table. You are rewarded for fighting like a unit instead of sprinting into the room alone and trusting vibes, which is illegal tactical accounting.

Cantorian Rejuvenation. Once per day healing plus temporary HP is a sturdy panic button. It is best on characters who expect to get hit and stay in the fight.

Fell Rider. If you have an animal companion and use it as a mount, this turns mounted support into help for Demoralize. It is narrow but good when the build is real. Start with companions and familiars before building around it.

Pride in Arms. When an ally drops an enemy, you can grant them temporary HP based on their Constitution modifier. It is flavorful, but the payoff is smaller and more dependent on turn timing than Squad Tactics or Cantorian Rejuvenation.

Level 13 and 17 Feats

FeatBest Users
Can't Fall Here ●Frontline support and defender builds
Rallying Cry ●Any high-level party that likes actions
Cantorian Restoration ●High-level emergency support
War Conditioning ●Climb or swim campaign needs

Can't Fall Here. Once per day, you can keep an adjacent willing ally from falling unconscious when they would hit 0 HP, leaving them at 1 HP and granting temporary HP, at the cost of increasing wounded. That is a huge moment for Guardian, Champion, Fighter, and Cleric teams.

War Conditioning. A climb Speed or swim Speed is very useful if the campaign supports it. If not, it is a late feat solving a problem your table does not have.

Cantorian Restoration. Once per day, prevent a living creature within 60 feet from dying and restore a meaningful chunk of HP, except against death effects or effects that leave no remains. This is one of the strongest high-level hobgoblin support feats because it answers catastrophe.

Rallying Cry. Once per day, allies in a 30-foot emanation gain temporary HP and become quickened for 1 minute, with the extra action limited to Step, Stride, or Strike. That is an enormous team turn. At level 17, "everyone gets more action economy" is not subtle, and it should not be.

Best Classes For Hobgoblins

ClassWhy It Works
Fighter ●Constitution, weapon feats, Intimidation, shields, and formation play all fit.
Commander ●The ancestry and class both want tactics, allies, and battlefield control.
Alchemist ●Intelligence, Alchemical Scholar, Smokeworker, and Crafting line up cleanly.
Investigator ●Intelligence, skills, darkvision, and tactical planning are excellent.
Guardian ●Constitution, defensive feats, and Can't Fall Here support the bodyguard role.
Rogue ●Sneaky, darkvision, Intelligence, and disciplined skill play make a strong scout.
Ranger ●Survival, scouting, archery, mounts, and Warmarch all fit.
Champion ●Durability and defensive support work, though Wisdom flaw needs attention.
Inventor ●Intelligence, Crafting, alchemy-adjacent theme, and practical gear planning fit.
Wizard ●Intelligence works, but the ancestry's best feats lean martial or tactical.

Fighter ●

Fighter is the cleanest hobgoblin martial. You can use Constitution, military weapons, shields, reach weapons, Intimidation, Squad Tactics, and high-level ally-saving feats without fighting the chassis.

Start with Fighter, Fighter feats, weapons, armor, and combat tactics.

Commander ●

Commander is almost too obvious, but obvious is not a crime. Hobgoblins already care about hierarchy, formations, exploration leadership, and battlefield tempo. Commander turns that into class gameplay.

Use Expert Drill Sergeant, Squad Tactics, Rallying Cry, Intimidation, and GM encounter-building context to make the character feel like a leader instead of someone who just says "tactics" at breakfast.

Alchemist ●

Alchemist loves the Intelligence boost, Alchemical Scholar, Smokeworker, and Crafting identity. Monster Core also supports the idea that hobgoblins often embrace alchemy and engineering where they distrust arcane magic.

Use Alchemist, Alchemist feats, alchemical items, Crafting, and Smokeworker for the best version of the build.

Investigator ●

Investigator works because Intelligence, darkvision, tactical patience, and skill density all fit. Hobgoblin culture can make an Investigator feel like a military analyst, scout officer, quartermaster, interrogator, or defecting strategist.

Pair it with Investigator, Investigator feats, Society, Crafting, and Perception rules.

Guardian, Champion, And Warpriest ●

Defender builds like Guardian, Champion, and Warpriest Cleric can make excellent hobgoblins. Constitution and high-level protection feats matter, especially Can't Fall Here and Rallying Cry.

The warning is Wisdom. Champion and Cleric care about it more than Fighter or Guardian. If you start with a Wisdom flaw, plan your boosts instead of discovering later that every Will save is a dramatic reenactment of poor hiring standards.

Rogue And Ranger ●

Rogue and Ranger are strong if you lean into stealth, darkvision, scouting, ambushes, archery, and battlefield positioning. Sneaky and Recognize Ambush both support those jobs.

Rogue should look at Stealth, Thievery, and Rogue feats. Ranger should look at Survival, Ranger feats, bows and weapons, and Warmarch.

Wizard ●

Wizard uses the Intelligence boost well, but hobgoblin ancestry feats are not primarily spellcaster support. Elfbane is thematically funny on a Wizard, and the social tension around arcane distrust can be a great character hook, but mechanically Wizard is not the ancestry's highest-value lane.

If you go this route, make it deliberate: a hobgoblin arcane defector, siege mage, academy-trained Oprak envoy, or tactical spell officer. Then use the arcane spell guide and Wizard spell guide.

Skills, Backgrounds, And Attribute Plans

Hobgoblins want practical skills:

  • Intimidation: the core skill for Remorseless Lash, Agonizing Rebuke, Fell Rider, and military presence.
  • Crafting: excellent with Alchemical Scholar, Smokeworker, Inventor, Alchemist, and equipment-heavy campaigns.
  • Athletics: supports soldiers, shield users, grapplers, climbers, and physical battlefield control.
  • Stealth: strong with darkvision, Sneaky, ambush play, and scouts.
  • Survival: useful for Warmarch, military travel, and wilderness campaigns.
  • Society: good for a character who understands hierarchies, military states, logistics, and diplomacy.

Lost Omens Character Guide points toward warrior, laborer, martial disciple, miner, and scout backgrounds for hobgoblins raised in their own society, with criminal, hermit, and nomad as common fits for hobgoblins raised outside that structure. In Remaster terms, use those as story models while checking the available backgrounds guide.

For attributes, most hobgoblins want Constitution and their class key attribute first. Intelligence is already supported, so Int-based classes have an easy start. Martial characters should decide whether their free boost goes to Strength, Dexterity, Charisma, or Wisdom. Charisma powers Intimidation. Wisdom repairs the flaw. Strength and Dexterity decide the weapon plan.

Equipment Notes

Hobgoblin PCs feel best when equipment reinforces the table role:

  • Shield frontliners want armor, weapons, and a clear Raise a Shield routine.
  • Polearm users should look at reach, critical specialization, and Squad Tactics positioning.
  • Archers can use darkvision, battlefield discipline, and Recognize Ambush to start fights cleanly.
  • Alchemical builds should plan bombs, smoke, fire tools, antidotes, and field utility through alchemical items.
  • Travel builds should care about adventuring gear and tools, not just weapons.

Sample Builds

Smokeworker Alchemist

  • Heritage: Smokeworker Hobgoblin

  • Class links: Alchemist, Alchemist feats, alchemical items
  • Plan: Use smoke, fire resistance, bombs, formulas, and practical gear to control the shape of fights.

Remorseless Fighter

  • Level 1 feat: Remorseless Lash
  • Level 5 feat: Agonizing Rebuke
  • Key skills: Intimidation, Athletics
  • Class links: Fighter, Fighter feats, combat
  • Plan: Demoralize, hit frightened enemies, keep frightened active, and punish anything that stays in reach.

Warrenbred Scout Rogue

  • Heritage: Warrenbred Hobgoblin
  • Level 1 feat: Sneaky
  • Level 5 feat: Recognize Ambush
  • Key skills: Stealth, Thievery, Acrobatics
  • Class links: Rogue, Rogue feats, detection and senses
  • Plan: Use darkvision, Sneak improvements, underground advantages, and ambush readiness to own the approach.

Warmarch Commander

  • Heritage: Warmarch Hobgoblin

  • Level 5 feat: Expert Drill Sergeant
  • Level 9 feat: Squad Tactics
  • Class links: Commander, Battlecry guide, GM travel
  • Plan: Lead exploration, keep the party organized, and turn positioning into mechanical advantage.

GM Notes

Hobgoblins are uncommon, so access should be a table conversation. Player Core 2 points to Oprak as a major Remaster-era context: a hobgoblin nation under orders to avoid starting conflicts with neighboring nations, with outsiders divided between fear and cautious hope. Lost Omens Character Guide adds Oprak, the Ironfang Legion, the Onyx Vault, and Kaoling as context for different hobgoblin origins.

Use that material as campaign texture, not a license to make every hobgoblin NPC identical. Monster Core gives you soldiers, archers, and generals as tactical references: formation benefits, shield use, ranged pressure, stealth, command cries, and polearm control. Those are excellent encounter tools and good PC inspiration.

For campaign prep, connect hobgoblins to factions, archetypes, GM adventure hooks, encounter building, and monster encounter use.

Final Verdict

Hobgoblin is a strong ancestry overall and an excellent pick for disciplined tactical builds. Constitution, Intelligence, darkvision, alchemy support, Intimidation feats, ambush readiness, and formation play give it a clear job at the table.

The ancestry is weakest when you ignore that job. A hobgoblin who never uses Intimidation, Crafting, darkvision, travel tools, smoke, weapons, or team positioning is leaving the best parts of the ancestry in the barracks.

Hot Take: Hobgoblin rewards a party plan. Smokeworker is the heritage most likely to matter without special campaign setup, while the ancestry's strongest tools improve a group that uses positioning, useful gear, and coordinated pressure.
